Why This Structure Works
Desired Outcome
Forces you to think: Why are we meeting? If you can't articulate the outcome, maybe you don't need the meeting.
Agenda (Before)
- Shared in advance so attendees can prepare
- Ordered by priority (most important first)
- Time-boxed if needed
Notes (During)
- Capture key points, not transcripts
- Note decisions explicitly
- Project the doc if possible so everyone sees the same thing
Action Items (After)
- Every action needs an owner and a date
- Send summary within 24 hours
- Follow up. The meeting organizer owns this
Meeting Types
Decision Meeting
- Outcome: A specific decision
- Prep: Decision doc with options and recommendation
- Output: Documented decision + rationale
Status Meeting
- Outcome: Alignment on progress and blockers
- Prep: Status updates in a shared doc (read before meeting)
- Output: Decisions on blockers, updated action items
Brainstorm Meeting
- Outcome: Ideas generated (not decisions)
- Prep: Problem statement shared in advance
- Output: List of ideas to evaluate later
1:1 Meeting
- Outcome: Varies: coaching, alignment, relationship
- Prep: Both parties bring topics
- Output: Actions, decisions, or just connection
Keep meetings short. Keep agendas tight. Respect people's time.
